约克(无锡)公司建立四年多来,业务取得了飞速的发展,展望以后的几年,
公司业务仍将保持高速增长。但是作为物料供应和控制的采购部门,却感到越来
越大的压力,主要体现在:采购流程、方法的落后性和库存的极度膨胀。这己经
或将要影响到采购效率的进一步提高、采购的质量、公司资金的运营,以及公司
持续的发展。对此,本文结合公司的具体情况,提出了两个解决与改进的设想一

尝试解决约克无锡采购所面临的这两个急迫的问题。
本文首先对约克无锡的采购过程进行分析,剖析传统采购的弊端,结合公司
现有信息管理系统,提出了在M即H下采购过程的改进设想,探讨了供应商计划
的实施、流程的简化、采购员职能的转变等问题。针对库存,进行了数据分析,
指出了海外进口件特别是进口压缩机等大部件是造成库存膨胀的主要原因,研究
了压缩机的约克全球整个供应链体系,用集中库存的概念重新设计了物流系统,
定量分析了集中库存下的库存下降。供应商合作伙伴关系的建设则是以上两个解
决方案的前提和方向。本文最后还对未来的采购管理作了展望。
本文希望通过这两方面的研究与实践,切实解决约克(无锡)公司业务发展
中的采购瓶颈,也希望能给类似企业的同行一个借鉴。
